Reference Check Questions That Actually Tell You Something

References have a bad reputation because most of them deserve it: a rushed phone call, "can you confirm the dates", a carefully neutral "no reason they couldn't be rehired", and nothing anyone would call signal. The problem isn't references, it's unstructured references.

Why structure beats conversation

Decades of selection research point the same way: structured questions, asked identically across candidates, predict performance far better than free-form chats. Structure also removes the two classic failure modes, the referee who says nothing (no prompts) and the referee who says too much (no boundaries).

Questions that earn their place

Verification (the floor)

  • What were the exact dates of employment and final job title?
  • What was your working relationship to the candidate?

Performance (the signal)

  • What was this person responsible for, and what did they deliver against it?
  • Compared with others you've seen in the role, where did they rank, top 10%, top quarter, middle, below?
  • What would they need from a manager to do their best work?
  • What kind of work environment did they struggle in?

The closers

  • Would you rehire them if you had a suitable opening? (Watch for anything short of "yes".)
  • Is there anything I haven't asked that a future employer should know?
"Where did they rank compared with others?" does more work than five adjectives. Comparative questions force referees off the fence politely.

What not to ask

Nothing about health, family plans, protected characteristics, or spent convictions. Questions must be role-relevant, a structured template is also your compliance guardrail, because nobody improvises into a lawsuit.
